Another important project delivered: CMOC

We have reached the end of an unusual year (2020). With the news that vaccines are on the way, we can think about getting back to normal within a few months. Now, we have a horizon. However, there was a lot of uncertainty 8 months ago.
Back there, a month into the pandemic, we started a Consulting project. It would be a usual project with current process maps (“As Is”), recommended process maps (“To Be”), Gap Analysis and presentations. Our client was CMOC, a mining company based in China with operations in Brazil, Australia, Congo and the USA. In Brazil, there are teams in Goiás.
But, how to make a project completely remote? How to interview professionals to obtain the information to create process maps? How to collaborate with the team, being in another country (Canada)? All these questions have been asked by many companies, teams and customers.
In this scenario, we started this assessment, a consulting project, together with Glaucia Cuchierato, from GeoAnsata (located in MG), a Geologist specializing in mineral resources. And, Gustavo Alonso (in SP), also a Geologist. In other words, we had teams spread around the world.

The challenges

To prepare the report on the business processes, it is necessary to interview the professionals of each team, gather and analyze documents, diagrams, photos and information about process execution, collaborate to create the process maps, validate the findings with the CMOC teams , create the report and approve the project. They would be routine activities of a regular project if we weren't in the middle of a pandemic.
The challenge of delivering projects with remote teams already exists. It's nothing new. What is new is a project in which 100% of the activities are remote.
The difficulty of equalizing the interviews, the restricted access to people because of the pandemic and the common restrictions of a project (time, costs, scope, quality, risks), made the challenge even more complex. And a Consulting project, in which “value” is expected to be delivered, becomes even more delicate.
All these imposed challenges made all sectors look for ways to adapt. We observed that automation and intensive use of data about activities and processes are among the ten risks and opportunities that companies must monitor.

Collaboration


Process Improvement Consulting work naturally involves process discoveries (“As Is”), conversations with stakeholders, experts adding best practices, process performance views, looking for constraints (“bottlenecks”) and opportunities for improvement. . Interaction with work teams is intense.
Fortunately, all teams were engaged and virtual communication was easily established: we implemented Teams meetings, shared documents, work and project meetings.
We've all learned how to put our tasks, co-workers, calendars and projects on the computer screen, the laptop. The clarifications, the “hallway conversations” and quick interactions had to be virtual. The same for kick-off, workshop, reviews and formal validations.
The level of collaboration presented was up to the challenge and we were able to carry out, with all this effort, work that brings value to the company's operation.
It is important to highlight that we had an unprecedented learning experience with virtual interactions for the execution of the work, where expectations and validations were meticulously well planned so that everyone had the same understanding on the subject.


Project Delivery


Then, at the end of November, it was time to deliver the report: a Gap Analysis, as is common in Process Consulting projects.
For this, Glaucia Cuchierato went to CMOC (following safety protocols) and our work was received by the teams with many exchanges of information and positive feedback about these 8 months of work!
